The Retro Potjie

Your retrospectives have gone stale. Same room, same three people talking, same actions carried over. This is a real retro — it just happens around a fire instead of a Jira board.

The cooking time is the retro

A potjie takes three hours. That's not downtime we have to fill — it's exactly the window a proper retrospective needs, and it removes the thing that kills most retros: eight people sitting in a circle being asked how they feel.

People talk differently standing over a pot with something to do with their hands. Juniors say things they wouldn't say in a sprint review. The quiet ones get a word in.

A potjie is built in layers. You don't stir it.

Which is the retro, exactly. Each layer is a phase of the work, the order determines the result, and once something's down you don't get to relitigate it — you build on top. Nobody needs that metaphor explained to them.

How the day runs

  • Layer the pot. Each team maps their last quarter as layers going in — what went down first, what it had to carry.
  • Three hours on the fire. Facilitated retro while it cooks. Structured, timeboxed, and written down.
  • Eat. Where the honest conversation usually happens.
  • Paint it. Each team of 10 paints a board of what actually surfaced — not a generic values poster.
  • Actions, on paper. You leave with a written retro output and a board, not a photo of a whiteboard.

No fire on site? Pick a different menu.

The format works around whatever your venue allows. Potjie and boerewors need outdoor space and an open flame — the other two don't.

Faster and lighter. Toppings become the prompts — what was sweet, what was sour, what needs more of something.

Too quick to hold a retro on its own — we use it to close the day once the boards are down.

How a workshop day runs

Discover

Before the day, we workshop your values, slogans and symbols — the words your people actually use — and translate them into a mural design.

Paint

On the day, the board is gridded into sections. Everyone paints — guided, structured, and impossible to get wrong. Music on, phones down.

03

Reveal

The grid comes together into one artwork. We finish, varnish and install it. Your team made that — and they'll walk past it every day.
